Most founder-led businesses I work with are obsessed with new business.
New leads. New conversations. New clients.
It’s understandable. New feels like growth. New feels like progress. New feels like proof that the business is working. But here’s what I keep seeing:
The fastest, cheapest, lowest-friction revenue available to most founders isn’t in the pipeline. It’s already in the client list.
I had a conversation recently with a founder running a £3m services business. Good team. Decent reputation. Clients who’d been with them for two, three, four years.
He was stressed about new business. The pipeline was thin, a few conversations that had been “almost there” for longer than he wanted to admit.
When I asked him what his existing clients were buying elsewhere, he paused.
He didn’t know.
Not because he didn’t care — he cared deeply. But because no one had ever built a system to find out. Every conversation with existing clients was a reactive one, covering support, delivery, firefighting etc. But it almost never strategic, consultative or commercial.
Within six weeks of us installing a new expansion process, he’d expanded two accounts and had a third client in negotiations – the overall deal value exceeded £120,000.
Zero cold outbound required.
That’s the thing about existing client revenue. It doesn’t feel like sales, so founders often overlook it and don’t treat it like sales. There’s often no process and the team are not trained to ask the right questions at the right time.
Which means there’s almost always money being left on the table, not through negligence, but through habit. The habit of always looking forward, and never looking sideways.
